Overruns rarely come from a single mistake—they accumulate from slow approvals, unclear scope, and missing data. These nine controls are our go‑to kit for keeping Vancouver renovation budgets on track.

The 9 Controls

  1. Weekly Cost Report + Forecast‑to‑Complete — A one‑page snapshot of spend vs budget vs committed, with a 4‑week cash forecast.
  2. Change‑Order Gate — No work proceeds without a signed CO when cost/time impact > threshold (e.g., $1,000).
  3. Allowance Ledger — Track allowances (appliances, tile) in/out with decisions and variance to date.
  4. Scope Freeze Dates — Lock design packages on a calendar to stop late churn; exceptions require sponsor sign‑off.
  5. Procurement Plan for Long‑Leads — Identify lead times (cabinetry, glass, HVAC) and order to meet need‑by dates.
  6. 10–15% Contingency — Sized to risk register; protect against discoveries and commodity volatility.
  7. RFI Log with SLAs — Questions logged with due dates and responsible parties; unblock trades quickly.
  8. Owner Decision Calendar — Pre‑book standing decisions (finishes, fixtures) to avoid idle time.
  9. Quality Gates — QA checklists at rough‑in, pre‑close, and pre‑paint to catch rework early.

Change control workflow — log, price, approve, issue CO, execute, close.

Gantt with buffers — time protection that prevents cost escalation from delays.

Earned value S‑curve — flag CPI/SPI slippage early to correct course.

Impact vs effort — start with high‑impact/low‑effort controls.

RACI — who is Responsible/Accountable/Consulted/Informed for key tasks.

Weekly cadence — decisions, QA walks, and draw cycles on a shared calendar.
